The X-Ray method
Most business owners already know something is wrong.
You feel it. Things that should be smooth aren't. The team is busy but the business feels leaky. Fires get put out — and next week the same fires appear. You've read the books. You've tried the tools. You've maybe hired a coach or a consultant. And you're still the person who has to hold the whole thing together.
The problem isn't that you don't know something is wrong. The problem is that most business advice tells you what to do before it tells you what the actual problem is.
Hire an assistant. Buy a CRM. Do more marketing. Get “an AI.” Restructure the team.
Every one of those might be right. Every one of those might be catastrophically wrong for your specific situation.
Diagnose before prescribing. That's the entire premise of the TZAi Business X-Ray™.
What's different
What's different
Most business assessments are quizzes. They ask 20 questions and put you in a bucket. “You're a Visionary.” “You're a Level 3 Operator.” “You have an ‘AI readiness’ score of 68.”
The Business X-Ray does something different. It identifies your Primary Constraint — the single limiting factor doing the most damage right now — and prescribes the smallest meaningful next move to relieve it.
Seven things that make it different:
- 01Diagnoses a constraint, not a "type." Output is a specific operational limiter, not a personality label.
- 02Distinguishes symptom from root cause. "Leads aren’t followed up" is a symptom. The root cause could be six different things — and we look for the right one.
- 03Adapts to your situation. You only see the questions that matter for your business. Most owners answer 22–28 questions instead of a fixed 50.
- 04Shows confidence honestly. Every diagnosis carries a score. Low-confidence cases explicitly say so — and recommend a deeper diagnostic before prescribing anything.
- 05Prescribes the smallest move. Not a transformation plan. One Next Strike.
- 06Refuses to auto-recommend hiring or AI. We rank eleven intervention categories in a fixed order — Eliminate → Simplify → Clarify → Standardize → Automate → Train → Reassign → Delegate → Engineer New Seat → MRH → Human+AI → Restructure — and only point to staffing or tech when the evidence actually supports it.
- 07Produces a real deliverable. A written Business Clarity Report you can use, share, and act on — with no obligation to speak to us.
The patterns
What owners typically discover
Not everyone gets the same diagnosis. That's the point. Here are five patterns we see most often:
- The Owner Bottleneck. The business runs through the owner personally. Decisions wait. Fires get owner-solved. Delegation attempts fail because there’s no documented framework.
- The Key-Person Dependency. A non-owner seat — often an office manager, an operations lead, or a top salesperson — carries far more of the business than anyone realizes. Including the owner.
- The Follow-Up Gap. Leads and proposals go out. Some percentage die because nobody explicitly owns the follow-up.
- The Process Absence. Work isn’t repeatable because it isn’t documented. Every job is a new job.
- The Accountability Gap. Work happens or doesn’t. Nobody checks against a standard consistently.
You may recognize yours already. The X-Ray will confirm — or, more usefully, correct — your intuition.
The X-Ray method
How it works
- 1
You answer.
About 10 minutes. The X-Ray adapts — you only see the questions that matter for your business. If you’re not sure, you can say so. Uncertainty is data, not failure.
- 2
We diagnose.
Your answers run through our operating-constraint model — 11 categories, weighted, with a confidence score. The output is not a "type." It’s a specific Primary Constraint.
- 3
You get the report.
A written Business Clarity Report — usually 4–6 pages — with the Primary Constraint, the smallest next move, what NOT to do yet, and a 30-day direction. Delivered on-screen and to your inbox.
What you'll receive
What you'll get
A written Business Clarity Report including:
- Your Primary Constraint, with plain-language explanation
- Diagnostic Confidence — displayed honestly
- The strongest evidence that points there
- What this is likely costing you (qualitatively — never a fake ROI number)
- What may look like the problem but isn’t
- Areas of strength worth protecting
- The single smallest next move — your Next Strike
- What NOT to do yet
- Seven-day action and thirty-day direction
- A recommended deeper diagnostic, if warranted
Why this is different
We diagnose before we prescribe.
Most business "quizzes" recommend the same thing to everyone. This one identifies your specific Primary Constraint — the single thing doing the most damage to your business right now — and doesn’t recommend more people, more tools, or more AI until the evidence actually supports it.
We show you our confidence.
Every diagnosis carries a confidence score. If we don’t have enough evidence to name a Primary Constraint, we say so. We won’t pretend to know what a form can’t tell us.
You keep the report, whether or not we ever talk.
The Business Clarity Report is yours. Use it. Share it with your team. Act on it. If the Next Strike we recommend needs help, we’re here. If not, we’re glad to have been useful.
Fit check
This is built for you if:
- You own or run a services business between roughly $500K and $10M
- You have a team of 3–40 people
- Growth has flattened, or growth is happening but chaotic
- Something feels stuck — you can’t quite name it — but it’s costing you time, revenue, or energy
- You’re skeptical of business coaches, quizzes, and one-size-fits-all advice
This isn't the right fit if:
- You’re pre-revenue or solo with no team
- You already have a fractional COO running your ops
- You’re an enterprise (> $50M) with a PMO
- You’re looking for a done-for-you marketing agency
Objections
Objection handling
- "I don’t have 10 minutes right now."
- That’s often the first symptom of the constraint we’re trying to find. But if it’s really not the time — save your progress and come back. We designed the X-Ray to be resumable.
- "I don’t know all the answers."
- Good. That’s honest. There’s a specific step in the assessment where you tell us which answers you weren’t sure about — and the report treats those areas differently. Uncertainty is data.
- "I’ve done these things before and gotten generic results."
- Fair. Two differences here: we tell you what NOT to do yet, not just what to do. And we cap confidence when we don’t have enough evidence — instead of naming a diagnosis anyway.
- "I’ll just do this myself."
- Please do. If the Business Clarity Report tells you the right Next Strike and you take it, we consider that a success. We’re not gating the report behind a call.
Trust
Trust & credibility
- Built by operators who have run and diagnosed owner-led businesses, not by marketing agencies dressed up as consultants.
- Confidence-aware — every diagnosis is auditable, and we cap confidence in specific patterns (like Key-Person Dependency) that require deeper follow-up.
- Report includes an explicit disclaimer — not a legal disclaimer, an operational one. This is a diagnostic, not an audit, not a legal or tax opinion, not a guaranteed financial forecast.
- Human review on high-risk cases before delivery.
The operators
About TZAi
TZAi (Tira Zebra AI) works with owner-led services businesses to eliminate what shouldn't exist, simplify what does, engineer proper roles, and combine artificial intelligence with managed remote human talent — in that order. Our operating principle is diagnose before prescribing. The Business X-Ray is how we live that principle at the front door.
Straight answers
FAQ
- Is this really free?
- Yes. The Business X-Ray and the Business Clarity Report are free. We do offer paid engagements after — the Task Inventory & Responsibility Capture™, Departmental Pain Diagnostics, and implementation work — but nothing in the X-Ray requires them, and we won’t push.
- How long does it actually take?
- Ten to twelve minutes for most owners. The X-Ray is adaptive — you only see the questions that matter for your situation. You can save and come back.
- Who sees my answers?
- Your answers are used to generate your report. If your diagnostic falls into a lower-confidence range, one of our operators may review before delivery. That’s the only human touch. We don’t sell data. Full privacy language in the consent step.
- Do I have to book a call?
- No. If the report is useful and you never want to talk to us, that’s a win. If it’s useful and you want to talk it through, book the call.
- Is this going to tell me to hire someone or buy your AI thing?
- Only if the evidence supports it — and only after we’ve asked whether the work should be eliminated, simplified, clarified, standardized, or automated first. We refuse to auto-recommend hiring or AI. That’s kind of the whole point.
